J\u2019\u00e9tais charg\u00e9e, avec mon coll\u00e8gue, de former une \u00e9quipe d\u2019ing\u00e9nieurs et de techniciens \u00e0 la centrale nucl\u00e9aire de Dayabai dans le sud de la Chine.<\/p>\n<p>Avant notre venue, j\u2019avais demand\u00e9 \u00e0 ce que deux ou trois<span class=\"Apple-converted-space\">\u00a0 <\/span>brides \u00e0 usiner soient mises \u00e0 disposition. Une fois sur place, je me suis aper\u00e7u que rien n\u2019avait \u00e9t\u00e9 pr\u00e9par\u00e9 et que mes interlocuteurs n&rsquo;\u00e9taient pas enclins \u00e0 coop\u00e9rer. Ils faisaient semblant de ne pas comprendre.<\/p>\n<p>M&rsquo;\u00e9nerver ou m&rsquo;agiter dans tous les sens me paraissant inutile, le lendemain matin, je me suis point\u00e9e dans l\u2019atelier de maintenance en bleu de travail. Et sans un mot, avec mon coll\u00e8gue, nous avons mont\u00e9 notre machine d\u2019usinage, sur une table (faute de bride). On la faisait tourner dans le vide. Nous voyant travailler sans broncher, nos interlocuteurs piqu\u00e9s par la curiosit\u00e9 se sont approch\u00e9s doucement, puis ont commenc\u00e9 \u00e0 poser quelques questions.<\/p>\n<p>Au retour de la pause d\u00e9jeuner, nous disposions d\u2019un \u00e9chantillon de brides \u00e0 ne plus savoir qu\u2019en faire ! La transmission a pu se faire et m\u00eame au-del\u00e0. Un mois apr\u00e8s, lorsque nous nous sommes quitt\u00e9s, nous pleurions tous.<span class=\"Apple-converted-space\">\u00a0<\/span><\/p>\n<p>Au d\u00e9but, j\u2019ai pens\u00e9 que ce qui avait bris\u00e9 la glace c\u2019\u00e9tait la curiosit\u00e9 en voyant notre machine d\u2019usinage. Mais non. Ils m\u2019ont expliqu\u00e9s que c\u2019\u00e9tait d\u2019\u00eatre arriv\u00e9e avec une combinaison de travail ! Ainsi il faut de l\u2019Eau pour faire pousser du Bois, il faut du Bois pour faire du Feu, etc.<\/p>\n<p>La <strong>relation int\u00e9rieure<\/strong> repr\u00e9sente le <strong>cycle de contr\u00f4le<\/strong> (Xiang Ke). Il est <strong>immat\u00e9riel<\/strong>, <strong>dynamique<\/strong>. Les pilotages, indicateurs et autres tableaux de bord, sont utiles quand ils permettent de v\u00e9rifier que les diff\u00e9rents rouages du syst\u00e8me interagissent correctement entre eux.\u00a0D&rsquo;o\u00f9 l&rsquo;importance de <strong>bien penser et choisir ses pilotages<\/strong> &#8230;<\/p>\n<p><strong>On v\u00e9rifie les mouvements plut\u00f4t que les \u00e9tats<\/strong>.<span class=\"Apple-converted-space\">\u00a0Ce qui n\u00e9cessite<\/span>\u00a0un regard <strong>horizontal<\/strong>, transversal et pas vertical.<span class=\"Apple-converted-space\">\u00a0Le b<\/span>ut n\u2019est pas de r\u00e9guler des fonctions mais d\u2019optimiser des processus.<span class=\"Apple-converted-space\">\u00a0Le spectre est plus large.\u00a0<\/span><\/p>\n<p>Le r\u00f4le du <strong>manager<\/strong> est essentiel dans ce dispositif de r\u00e9gulation. Pour cela il doit \u00eatre <strong>autonome et faire autorit\u00e9<\/strong>. J&rsquo;ai bien dit \u00ab\u00a0faire autorit\u00e9\u00a0\u00bb et non pas \u00ab\u00a0user d&rsquo;autorit\u00e9\u00a0\u00bb. Dans un cas, il conna\u00eet parfaitement bien le travail de ses \u00e9quipes et sait les guider avec justesse, dans l&rsquo;autre il passe son \u00e9nergie \u00e0 tenter d&rsquo;\u00eatre reconnu comme le chef et l&rsquo;organisation se fige.<\/p>\n<p><strong>Le manager<\/strong> n\u2019est donc pas au sommet de la hi\u00e9rarchie, \u00e0 la t\u00eate d\u2019un service, d\u2019une Business Unit, \u2026 Il est <strong>un contributeur humble du grand mouvement de l\u2019entreprise<\/strong>. C\u2019est en se conformant \u00e0 la dynamique qu\u2019il \u00e9largit ses marges de manoeuvre et de libert\u00e9. <strong>Tout reste \u00e0 inventer en permanence pour entretenir l\u2019\u00e9quilibre<\/strong>. Le pi\u00e8ge c\u2019est d\u2019aller chercher des solutions compliqu\u00e9es et on se retrouve avec une montagne \u00e0 franchir. Le but, c\u2019est l\u2019optimisation, <strong>le principe de moindre effort<\/strong>. Comment je peux r\u00e9pondre le plus simplement possible \u00e0 la probl\u00e9matique ?<span class=\"Apple-converted-space\">\u00a0<\/span><\/p>\n<p>Une qualit\u00e9 essentielle du manager est <strong>l\u2019observation<\/strong>. Elle permet de rep\u00e9rer les d\u00e9rives. Un chose doit l\u2019alerter :<span class=\"Apple-converted-space\">\u00a0 <\/span>les collaborateurs qui par leurs actes, engagement, postures viennent compenser les d\u00e9s\u00e9quilibres. Sans cela, les <strong>changements simples<\/strong> qui doivent \u00eatre mis en place <strong><i>ici et maintenant <\/i><\/strong>deviendront des difficult\u00e9s importantes plus tard. Proactif plut\u00f4t que r\u00e9actif.<\/p>\n<p><strong>Manager c&rsquo;est donc enclencher avec peu, au bon moment, au bon endroit, un processus qui se d\u00e9ploiera naturellement, en harmonie avec son milieu et ses ressources.<\/strong> Je sais, c&rsquo;est facile \u00e0 dire. Ce qui rend la chose compliqu\u00e9e c&rsquo;est que l&rsquo;on cherche \u00e0 poser une organisation optimale et p\u00e9renne. Elle n&rsquo;existe pas et n&rsquo;existera jamais.
